So how do you know which is which before the outcome reveals itself?

Some environments are not regular. Second, the person must have had sufficient practice with feedback. Klein's experts had thousands of hours in their domains with clear, timely feedback on whether their judgments were right or wrong. Compare this to a hiring manager. The feedback loop is months to years long, confounded by dozens of variables (training, team dynamics, market conditions), and often invisible — you never learn about the great candidate you rejected. So what can you do?
Based on Klein and Kahneman's research — and the broader literature on expert judgment — here's a practical framework for evaluating whether to trust a gut feeling in any given situation. Think of it as five questions to ask before you act on what your body is telling you.
Not general life experience. Not "I've been around the block." Specific, repeated experience with this type of situation, including exposure to outcomes.
If you've negotiated 200 contracts, your gut feeling about a deal has a foundation — a library of patterns built one contract at a time. If you've negotiated three, it probably doesn't. What you're feeling might be real, but it's more likely to be anxiety or excitement wearing intuition's clothes.
If you've hired and managed dozens of engineers over years and tracked their performance honestly, your read on a candidate carries weight. If you just became a manager six months ago, your "read" on people is mostly a collage of biases you haven't examined yet.
Be honest about the depth of your actual pattern library. This is harder than it sounds, because confidence and calibration are not the same thing — and the human brain is spectacularly bad at knowing which one it has.
Some domains have consistent, repeatable patterns. Weather forecasting, clinical diagnosis, mechanical troubleshooting, tactical military decisions — these are environments where experience builds genuine intuition because the same inputs reliably lead to similar outputs.
Other domains are dominated by randomness, complexity, or deception. Stock picking on short timeframes, predicting which startup will succeed, assessing someone's character from a brief interaction — these environments punish intuitive overconfidence. Ask: does this situation have learnable patterns, or am I navigating noise and calling it a signal?
This is the subtlest and most important distinction. It's also the one most people skip, because looking at it honestly can be uncomfortable.
A genuine intuitive signal is typically about the external situation — something feels off about this deal, this person, this plan. It's a pattern mismatch between what you're observing and what your experience tells you to expect. It often arrives with a specific, localized quality: that part doesn't fit, even if you can't say why.
An emotional reaction is about you — your anxiety, your desire, your ego, your past wounds. The deal feels wrong because you're afraid of commitment. The candidate feels wrong because they remind you of someone who hurt you. The investment feels right because you desperately want a win. These reactions are real and they're informative — but they're informing you about yourself, not about the situation. One way to test this: would you give the same advice to a friend in this identical situation? If you'd tell your friend to ignore the feeling, it's probably personal. If you'd tell your friend to pay attention, it's probably signal. The friend test isn't perfect, but it's surprisingly good at cutting through the tangle of self-interest that wraps around our own decisions.
Somatic signals are subtle. They're the quiet conversation at the back of the room, not the one shouting from the stage. If you're sleep-deprived, hungover, stressed, running on caffeine, or emotionally activated, your signal-to-noise ratio drops dramatically. Your body is generating so much internal noise — cortisol, adrenaline, the jittery hum of your fourth espresso — that the quieter intuitive signals get buried like a whisper in a thunderstorm.
The people with the most reliable gut feelings tend to maintain habits that keep their internal baseline calm — regular sleep, physical movement, reduced stimulant use, some form of reflective practice.
